A receiver reporting “we are short” can mean several different things: a pallet did not arrive, cartons are missing from a pallet, or the order contains fewer units than expected. Establish which count differs before arranging replacement freight or assigning a cause.
Compare counts at the same level
Gather the purchase order, shipper’s packing list, bill of lading, and delivery record. Identify how each document counts the shipment: pallets, crates, cartons, or individual products.
A hypothetical delivery could contain every listed pallet while still being short of the ordered product quantity. Conversely, all cartons may be present even if the pallet count changed during an approved handling step. Compare identifiers and contents rather than relying on one total.
Record what the receiving team actually observed
Have the receiver document the delivered handling units, visible package condition, labels, and the specific discrepancy. Keep photographs and receiving records linked to the shipment reference.
Where counts or contents have not yet been verified, describe that limitation accurately. Promptly notify the shipper and transportation provider of the reported difference and follow their documentation process. Avoid stating that freight was lost in transit before the records establish what happened.
Check the shipping and delivery trail
Ask the shipper to confirm the units released and whether any portion remained on backorder or was scheduled separately. Review loading records and references for split orders or multiple delivery stops where applicable.
Ask the transportation provider to investigate any missing handling units using the shipment records. Keep one person responsible for collecting updates so the warehouse, purchasing team, and customer are working from the same information.
Decide what replacement transportation is actually needed
Confirm the exact items required and whether the original goods are still being located. Have the responsible customer or purchasing contact authorize any replacement release so duplicate orders are not created unintentionally.
If an urgent replacement must move, quote that shipment using its own package count, dimensions, weight, ready time, and delivery deadline. Record how the parties will handle the original goods if they arrive later. The replacement move and the investigation can proceed with separate, clearly assigned responsibilities.
